Choose between onboarding, exports and visual polish

A fictional subscription product has three requests: simplify a confusing onboarding step, build a data export for one potential customer, and refresh the dashboard appearance. Engineering can complete only one this cycle. The team wants more users to complete their first useful workflow, but has incomplete evidence about where they abandon it.

Explain what you would investigate quickly and how you would make a provisional choice. Do not invent conversion gains for each feature. Distinguish evidence from an existing user problem, a sales opportunity and a preference for visual change.

Make a provisional choice with a reason

A worked answer might say: 'Given the objective, I would first inspect the onboarding step and a small set of user observations. If it blocks the first useful workflow, I would prioritise a scoped fix and define how we will evaluate it. I would not assume the export has no value, but I would need clearer evidence to put it ahead of the stated goal.' This makes the reasoning conditional on evidence.

Now suppose the export is required by a confirmed contractual commitment. Your answer should change: verify the commitment with the responsible owner and discuss the constraint. A useful framework allows new information to alter the decision rather than defending a favourite feature.

Follow-up questions to test your reasoning

  • What evidence could make the export the priority?
  • How would you evaluate the onboarding change?
  • Which assumptions are estimates rather than observations?

Check that your comparison uses the same objective across options. Do not score one request on revenue and another on visual preference without explaining the trade-off. Make the cost of delaying each request explicit where the brief supports it.

Repeat after changing one fact

Ask a partner to introduce one new fact and revisit the decision. Record which criterion changed and why. This is more useful than memorising a prioritisation acronym with fictional numbers filled into every field.
