12 Engineering Manager Interview Questions and How to Practise Them

Prepare examples that show how you make decisions through a team. The goal is to explain your judgment, the people affected, and what changed—not to memorize leadership slogans.

People leadership: four questions

  1. Tell me about someone you helped grow. Explain their goal, how you agreed on a development opportunity, the support you provided, and evidence of progress. Do not take sole credit for their success.
  2. How have you handled repeated missed expectations? Distinguish unclear expectations, missing resources, skill gaps, and conduct. Describe your own actions and follow-up without disclosing private employee details.
  3. Describe difficult feedback you received. Show what you changed and how you checked whether the change helped.
  4. How do you delegate an important project? Discuss outcome, decision boundaries, support, and checkpoints instead of merely assigning tasks.

Delivery and prioritization: four questions

  1. What do you do when a deadline becomes unrealistic? Explain how you reassess scope, risk, dependencies, and options with stakeholders.
  2. How do you balance technical debt and feature work? Connect a specific maintenance investment to reliability, delivery friction, or customer impact. Avoid an unexplained fixed percentage rule.
  3. Tell me about a failed delivery. Separate the immediate recovery from the later process change, and identify your contribution to the failure.
  4. How do you measure team effectiveness? Explain which signals you use together and what a metric cannot tell you. Discuss how you avoid rewarding speed at the expense of quality.

Technical judgment and influence: four questions

  1. How do you resolve a technical disagreement? Describe the decision owner, evidence, constraints, and how the team moves forward after the decision.
  2. When do you step into implementation? Explain the reason, time boundary, and how you avoid becoming a permanent bottleneck.
  3. How have you influenced a team you did not manage? Show the shared objective and the work needed to understand the other team’s constraints.
  4. What would you do in your first month? Prioritize learning about people, product, delivery, and operational risks before promising a reorganization.

Build an evidence bank, not twelve scripts

Prepare six real stories: coaching, a difficult delivery, a technical decision, a disagreement, a mistake, and cross-team influence. For each, record context, your authority, your action, other people’s contributions, outcome, and what you would change. One story may support more than one question, but its facts should remain consistent.

For example, a delayed migration story might support both prioritization and technical judgment. In one answer, emphasize scope negotiation. In another, explain why a staged rollout was preferable. Do not turn the same event into contradictory accounts of who decided what.

Run a 30-minute leadership mock

Choose three questions and allow about six minutes per answer plus follow-ups. Use the remaining time to review whether you named the people affected, explained tradeoffs, and gave evidence of the outcome. Ask a partner or AI assistant to challenge vague phrases such as “improved communication” with “What specifically changed?”
